If you’re a service provider feeling overwhelmed by the demands of done-for-you (DFY) work, you’re not alone. Many entrepreneurs hit a ceiling where they can’t take on more clients without sacrificing their time, energy, or quality of service. The good news? 

You don’t have to choose between growth and burnout. Transitioning to a done-with-you (DWY) model can unlock new opportunities for online business success while empowering your clients to achieve incredible results. 

Let’s break down how to decide what to package and what to keep as a service.

Why Transition from DFY to DWY?

The DFY model is great for delivering high-touch results, but it’s not scalable. There’s only so much of you to go around. 

The DWY model, on the other hand, allows you to:

  • Reclaim Your Time: Teach clients to handle (some or all) of the tasks themselves.
  • Scale Your Expertise: Serve more clients without working more hours.
  • Increase Client Ownership: Empower clients to manage their success with your guidance.

I remember a past client I had and while they loved the services we provided, they never took accountability for growing their own business so we ended up being more invested in the business success than they were. So not only is a DFY model not scalable, it also isn’t great for your clients in the long run. 

By strategically packaging parts of your services, you can create a business model that works for both you and your clients.

Step 1: Audit Your Current Services + Determine Your Expertise Framework

  1. Start by listing your main service.

Ask yourself:

  • What is the main problem my clients are trying to solve?
  • What is the main result they want? 
  • How does the work that I do help them solve their problem (and get to the result)?
  • What are the exact steps that are common for all clients? 
  • What steps are unique to each client? Then ask yourself, why it is unique? 

 

2. Map out the common steps into a step-by-step framework from the problem to the result. This will become your proprietary authority strategy – your unique model and methodology that will make you the go-to expert in your niche which is essential for online business success.

3. Start to move your current clients into this standard framework and work to eliminate the unique or ad-hoc work.

 

Step 2: Package Your Expertise

Once you’ve identified the repeatable parts of your services, and identified your unique authority framework (or the one consistent way you help your all of your clients), you can start to package aspects of it into scalable assets. This might include:

  • Step-by-Step Guides: Break your framework into simple, actionable steps.
  • Video Tutorials: Provide visual instructions to make learning easier.
  • Templates: Offer ready-made resources like email scripts, social media calendars, or checklists. 

Canva is a great tool to use to create a visual version of your framework, make templates, social media, etc. 

ChatGPT is great for writing email scripts and checklists.

 
Many people think that the first step is to create a group coaching program or online experience, but it really starts by moving parts of delivery to your service-based clients into repeatable tools, systems and templates so you can be more efficient in your DFY work.

Example:

Instead of just running Facebook ads for your clients, create a videos and worksheet templates to have them complete some of the process themselves with your help and support:

  1. Define their target audience.
  2. Write high-converting ad copy.
  3. Monitor and tweak their campaigns.

 

Step 3: Provide Support Tools

Because DWY isn’t about leaving your clients to figure it out on their own. It’s about supporting them throughout the process to online business success.

Here are a few ways to do this:

  • Interactive Q&A Sessions: Address client-specific questions in real time.
  • Access to Resources: Offer swipe files, templates, and bonus materials.
  • Ongoing Feedback: Provide periodic reviews of their progress to ensure they stay on track.

What will start to happen is that you will realize when you need to step in and provide support and when your clients can do it, given the right tools.

Then, you can continue to refine the step-by-step framework until you have each step optimized for DWY or DIY work.

 

Step 4: Test and Refine Your Offer

Start with your core signature authority framework to transition into a DWY model. Test your framework with a small group of clients, gather feedback, and refine your process. This will help you perfect your signature offer before scaling it to a wider audience.
